The Decision Every Hardware Business Eventually Faces

A product that started as pure hardware eventually needs firmware, then usually a companion app, then often a cloud or AI layer on top. At that point, most hardware businesses face the same question, in our experience: build the software capability in-house, or bring in a partner.

What In-House Buys You

Direct control, faster day-to-day iteration once the team exists, and deep product-specific knowledge that never has to be re-explained to an outside partner. For a business whose core value is the software itself, this is usually the right call.

What It Actually Costs

Embedded firmware and mobile engineers are competitive to hire and retain across the region, ramp-up time before a new team is actually productive is real, and building a team sized around one product's software needs is a fixed cost that doesn't flex with demand the way an external partner can.

When Outsourcing — or a Hybrid — Makes More Sense

For firmware and companion software that has to integrate tightly with hardware being engineered elsewhere, the highest-risk point is the handoff between the hardware team and the software team. A partner who does both under one roof removes that handoff entirely — there's no interface document to misread, because the same team owns both sides of it.

Questions to Ask a Software Partner Before You Commit

  • Do they have direct experience with embedded firmware for vehicle or hardware systems specifically, not just general app development?
  • Can they work from the same hardware design documentation your engineering team already produces, or will something need to be re-specified for them?
  • Who owns the resulting IP, and is that written down before work starts?
  • What does their AI/cloud integration experience actually look like, if that's part of the product roadmap?
